Learn how to run a complete 5S workplace organization audit in 6 steps. Score each pillar, tag items for action, and generate a professional report.

What Is a 5S Audit?

A 5S audit is a structured assessment of workplace organization based on five pillars: Sort (remove unnecessary items), Set in Order (organize what remains), Shine (clean and inspect), Standardize (create consistent practices), and Sustain (maintain gains over time). The tool scores each pillar, tracks red-tagged items, and produces a report to drive continuous improvement.

When Should I Use This Tool?

  • During regular workplace organization audits (weekly, monthly, or quarterly)
  • When launching a lean manufacturing or continuous improvement initiative
  • Before an external audit or customer visit to assess workplace readiness
  • To establish a baseline score for a new work area or production cell

Before You Start

Have the following ready:

  • The name of the area or cell you will audit
  • Access to walk through the physical workspace
  • Optionally, photos of reference standards for each 5S pillar

1 Set Up the Audit

Enter the audit area name, auditor name, and an optional audit title. You can also upload reference photos showing the ideal state for each 5S category.

Tip
Use a consistent naming convention for areas (e.g., "CNC Cell A", "Assembly Line 2") so you can compare scores across audits over time.

2 Score Sort (Seiri)

Walk through the area and evaluate whether unnecessary items have been removed. Score the Sort category and add red tags for any items that need to be removed, relocated, or disposed of.

Tip
Red tags are the heart of 5S Sort. If an item does not belong in the area or has not been used recently, tag it with a reason and proposed action.

3 Score Set in Order (Seiton)

Evaluate whether tools, materials, and supplies are organized with clear locations, labels, and visual controls. Score the Set in Order category.

Tip
Look for shadow boards, labeled storage locations, and clearly marked floor areas. "A place for everything and everything in its place."

4 Score Shine, Standardize & Sustain

Score the remaining three pillars: Shine (cleanliness and inspection routines), Standardize (documented procedures and visual standards), and Sustain (discipline and follow-through on 5S practices).

Tip
Standardize and Sustain are often the hardest pillars. Look for posted schedules, checklists, and evidence that 5S is maintained between audits.

5 Review Red Tags

Review all red-tagged items from the audit. Each tag includes an item description, reason, and proposed action (remove, relocate, repair, or dispose). You can update or close tags as actions are completed.

Tip
Track red tag closure rates over time. A high number of open tags audit after audit signals a Sustain problem.

6 Generate Your Report

Review the overall 5S score with a breakdown by pillar, view the red tag summary, and download a PDF report. You can also save it to your account or get AI coaching to improve your scores.

Tip
Share the report with the area team. Posting scores visibly in the workspace is one of the best ways to sustain 5S habits.

Tips & Best Practices

  1. Audit consistently. Weekly audits for active improvement areas and monthly for maintenance areas keeps momentum.
  2. Involve the team. Have operators participate in the audit rather than just being audited -- it builds ownership.
  3. Use photos. Before-and-after photos of red-tagged items make the improvement visible and motivate the team.
  4. Track trends. Compare 5S scores over time to see if the area is improving, stable, or declining.
