The Cost of Quality (CoQ) module connects your 5S performance data to financial impact. It answers the question every plant manager asks: "How much money are we saving by doing 5S?"
- Tier 1 (automatic): Proxy metrics derived from your existing 5S submission data -- no extra data entry required
- Tier 2 (quick entry): Monthly cost data in 6 categories -- scrap, rework, downtime, complaints, safety, re-inspections
- Tier 3 (detailed PAF): Line-item cost breakdown using Prevention/Appraisal/Internal Failure/External Failure categories
- Multi-currency support with 14 currencies and optional USD dual-tracking
- AI-powered cost intelligence: correlation analysis, projections, recommendations, and industry benchmarks
Before You Start
To get the most from Cost of Quality tracking, make sure you have:
- An active 5S system with at least one month of operator submissions (for Tier 1 proxy metrics)
- CoQ enabled via the Setup page with your preferred currency selected (for Tier 2+ cost data)
Understanding the Three Tiers
CoQ uses a progressive disclosure model. You always get Tier 1 for free. Enable Tier 2 when you're ready to track costs. Upgrade to Tier 3 when you need detailed PAF analysis for ISO/IATF compliance.
Tier 1 -- Proxy Metrics (Always On)
Non-compliance rates, action closure rates, red tag counts, and submission streaks -- all derived automatically from your daily check data. No setup required.
Tier 2 -- Quick Cost Entry
Enter monthly costs in 6 categories (scrap, rework, downtime, complaints, safety, re-inspections). Takes about 2 minutes per area per month. Unlocks the hero money banner, correlation chart, and savings tracker.
Tier 3 -- Detailed PAF
Break down each cost category into specific line items using the Prevention/Appraisal/Failure model. For plants that need detailed cost accounting or ISO audit evidence.
1 Navigate to the CoQ Dashboard
From the system dashboard, click the "Cost of Quality" link. The CoQ dashboard opens showing proxy metrics (Tier 1) for all systems, even those without cost tracking enabled.

2 Understand Proxy Metrics (Tier 1)
The proxy metrics section shows four indicators derived automatically from your existing 5S data. These are always visible, even before you enable cost tracking.
- Non-compliance rate: percentage of checklist items that fail (lower is better)
- Action closure rate: percentage of corrective actions completed on time
- Open red tags: count of unresolved critical items
- Submission streak: consecutive days with at least one submission

3 Read the Hero Money Banner (Tier 2+)
When cost tracking is enabled, the dashboard shows a prominent money banner at the top with your total quality cost or monthly savings amount.
- Total CoQ or monthly savings displayed as the hero number with currency formatting
- Trend arrow comparing this month to the previous month (green down = costs decreasing = good)
- Secondary metrics: CoQ as percentage of revenue, CoQ per production unit, months tracked since baseline

4 Analyze the CoQ vs 5S Score Chart
The dual-axis correlation chart plots your 5S score (left axis) against quality cost (right axis) over time. This is the key chart for proving ROI.
- Blue line (left axis): 5S score trend -- should be going up
- Red line (right axis): quality cost trend -- should be going down
- The crossing pattern (score up + cost down) visually demonstrates the return on 5S investment

5 Compare Areas with Pareto and Scatter
The area comparison section offers two views for analyzing cost distribution across your plant areas.
- Pareto view: areas ranked by total cost (highest first) with cumulative percentage line -- identifies where 80% of costs originate
- Scatter view: each area plotted by 5S score (x-axis) vs quality cost (y-axis) with regression line
- In the scatter view, areas in the lower-right quadrant (high score, low cost) are your role models

6 Review the PAF Breakdown
The PAF (Prevention, Appraisal, Failure) breakdown shows how your quality costs are distributed across the four cost categories.
- Prevention (green): costs invested in preventing defects -- training, maintenance, 5S administration
- Appraisal (blue): costs of checking for defects -- inspection, testing, calibration
- Internal Failure (yellow): costs of defects caught before shipping -- scrap, rework, downtime
- External Failure (red): costs of defects reaching customers -- returns, warranties, penalties

7 Track Savings vs Baseline
When you configure a baseline in the setup page, the dashboard shows cumulative savings since your 5S implementation started.
- Cumulative savings: total money saved since the baseline start date
- Projected annual savings: extrapolated from the current trend
- Months tracked: how long the tracking period has been active

8 Generate AI Cost Intelligence
Click "Generate Insights" to get AI-powered analysis of your cost data. The AI evaluates correlations, identifies cost drivers, projects savings, and compares your plant to industry benchmarks.
- Correlation card: statistical relationship between 5S scores and quality costs (with r-value)
- Root causes: which areas and cost categories are driving the highest costs
- Projection: estimated annual savings if the current improvement trend continues
- Recommendations: prioritized actions with estimated financial impact
- Benchmark: how your CoQ as a percentage of revenue compares to industry standards

Tips & Best Practices
- Start with Tier 2 (Quick Entry) -- it takes about 2 minutes per area per month and immediately unlocks the money dashboard.
- Set a baseline as early as possible. The savings tracker only shows meaningful data once a baseline is configured.
- Review the dual-axis chart monthly to confirm that 5S score improvements are reducing quality costs.
- Use AI insights to build the business case for continued 5S investment with leadership.
- Switch between Pareto and Scatter views to find both the costliest areas and the areas where 5S is not yet reducing costs.
